A 6-month project to lead the operational transformation and ensure excellence in plant management under international standards.

Client and sector: Our client, a leading multinational company in the sector Chemical With its main headquarters for Spain located in Catalonia, the company was in need of executive leadership for its production plant. The organization required someone capable of taking immediate control of daily operations, ensuring business continuity, improving production processes, and maintaining perfect alignment with the group's demanding global standards.

The situation / need: The organization faced a critical challenge: the need to immediately lead and supervise a complex plant with over 40 professionals working in different shifts, ensuring planned production of orders and strict compliance with safety, hygiene, and environmental regulations. They required executive leadership with Accountability, capable of optimizing resources and executing process improvement plans through Lean Manufacturing.

The EPUNTO approach and solution (the methodology): EPUNTO swiftly activated a Interim Manager (Production Manager) From our pool of managerial talent with solid experience in chemical processes and industrial process management. For 6 months, the manager assumed full responsibility for the plant, reporting to the General Management and integrating into the structure to stabilize and boost production.

Under the supervision and mentorship of Juan Manuel Gil de Escobar Delgado, Partner at EPUNTO, the project focused on:

  • Operational optimization: Improvement of production methods, management control, and executive management focused on the customer and internal productivity, in close coordination with the supply chain and maintenance areas.

  • Talent management: Implementation of a robust personnel management process, for both staff and line personnel, with the best integration and involvement in the main objectives.

What was the main challenge in this project?

The challenge was to lead the operational transition of a chemical plant in Catalonia, ensuring compliance with strict international safety and quality standards in an intensive production environment. A "plug and play" executive was needed who could manage a team of 40 people from day one, improving processes and management in coordination with the international group.

La speed and technical expertise were critical. The client needed a experienced profile consolidated in chemical processes and Lean Manufacturing that will deliver measurable results from day one and in the short term (6 months). A process cuisine would have left the plant without leadership for several monthsassuming unacceptable operational risks

In the first quarter, our Interim Manager managed to improve internal processes, consolidate production planning, adapt our own resources and productivity to the order book, and reinforce the safety culture through an exhaustive analysis of root causes in the processes, guaranteeing full adherence to industrial standards.

Our methodology included a structured exit plan where the Interim Manager documented all actions taken and improvement procedures, ensuring that the improvements in Lean Manufacturing and internal industrial and HR-related processes were sustainable in the long term.
